Embody Team: Retrospective

This document provides a retrospective of the Embody team’s (DeFine + Dane) workstream, covering the Agent SPE Phase 2 period and post-separation efforts through February 9, 2026. Our focus is on the open-source deliverables and technical contributions made to the Livepeer ecosystem. This retrospective is scoped to the Embody-managed workstream and does not cover the full scope of the Agent SPE Phase 2 grant.

Executive Summary: What We Shipped

•Open-Source VTuber Stack: Shipped and maintained Unreal_Vtuber, a Pixel Streaming stack enabling Livepeer orchestrators to run embodied MetaHuman avatars. Tagged open-source releases from v1.0.0 (December 18, 2025) through v1.3.5 (January 28, 2026).

•Dynamic Customization: Delivered extensive avatar and environment customization, including a character customizer, morph targets, hair, clothing, and camera controls, as documented in the weekly work logs.

•Incentives Pipeline: Delivered and maintained an orchestrator incentives program, funded from Embody-managed inference credits. This work was outside the strict Phase 2 scope.

•Multi-Platform Broadcast Pipeline: Built a broadcast-capable pipeline (WebRTC source with an optional RTMP output for platforms like Twitch and YouTube). Automation of this pipeline is in active development.

•Continued Work Post-Separation: Despite a reduced budget following the separation from Agent SPE, the Embody team continued execution and completed the majority of technical and non-technical deliverables.

Timeline Highlights

•April 14, 2025: Phase 2 begins.

•August 20, 2025: Separation settlement and allocations are publicly posted.

•December 18, 2025: First tagged Unreal_Vtuber open-source release (v1.0.0).

•January 28, 2026: Unreal_Vtuber v1.3.5 is tagged.

•February 7, 2026: On-chain reconciliation packet is produced.

Promised Deliverables vs. Current Status

This section is structured by the Phase 2 proposal’s “Months 1–6” deliverables, with Embody’s current status and evidence pointers. Items Embody did not manage (funds and execution) are explicitly marked as Defer to Agent SPE.

Multi-Platform Deployment Delivered a broadcast-capable pipeline (Pixel Streaming → RTMP) and ongoing operator automation for autonomous streaming. A fully autonomous, interactive VTuber is live and continuously improving, with memory and background tool-use capabilities. Small clarification on this point (unable to edit the original post due to time limits):

The phrasing “live and continuously improving” overstates the current state of the system.

We have run multiple experiments with autonomous streamer agents incorporating auto-improvement loops. These demonstrated early potential, but also made clear that robust recursive self-improvement in agent systems is not yet reliable in practice.

The current system should be understood as a strong baseline with memory and tool-use capabilities, rather than a continuously self-improving agent.
