Live Pioneers: Building the Community Backbone of the Livepeer Ecosystem

1 - Summary

Live Pioneers is the first unofficial community initiative dedicated to growing Livepeer’s visibility, accessibility, and ecosystem presence. Since launching in April 2024, we’ve focused on making the protocol more approachable through weekly updates, orchestrator interviews, and multilingual content. Backed by two previous Treasury allocations, we’ve built a strong foundation of educational and community-facing resources.

As Livepeer enters a pivotal growth phase powered by real-time video, AI, and decentralized infrastructure, this third proposal expands our efforts to ensure the community has the tools, context, and support needed to stay informed, onboarded, and actively engaged in the protocol’s evolution.

Additionally, we’ll be launching new initiatives such as:

  • A structured Ambassador Program to empower regional leaders
  • Expanded localization into 8+ languages
  • Ongoing moderation of community channels
  • And the development of exclusive swag and event incentives to drive excitement and retention

2 - Motivation

Livepeer is entering a pivotal stage of growth, with major innovations like real-time AI, pushing the protocol to the forefront of decentralized video infrastructure. Yet, as the technology evolves rapidly, one challenge has become increasingly clear: the community often feels disconnected from these developments.

A consistent message from community feedback has been:

This isn’t a criticism but it’s a sign of demand. A growing and curious user base is seeking clearer, more frequent, and more accessible communication. As the ecosystem expands globally, the need for real-time updates, multilingual content, and accessible onboarding is no longer optional but it’s a foundational infrastructure. Live Pioneers was created to meet that need and, with this proposal, we aim to scale those efforts.

3 - Who We Are

Live Pioneers is a dedicated six-member team with proven experience in ecosystem growth, community building, and Web3 product development. We bring a strong blend of operational, editorial, and technical skills, shaped by work across leading networks in the space.

4 - Key Objectives

Over the next 12 months, Live Pioneers will strengthen Livepeer’s community layer by expanding communication, accessibility, and participation through six key focus areas:

  • Increase Community Awareness
    Share timely, structured updates on protocol developments, governance, and ecosystem growth to keep stakeholders informed and engaged.
  • Enhance Global Accessibility
    Expand our localization program to support content in 8+ languages, making Livepeer more inclusive for non-English-speaking users.
  • Strengthen Community Support
    Provide consistent moderation and onboarding across Telegram, Discord, and other community channels to ensure a welcoming experience.
  • Empower Regional Leaders
    Launch a global Ambassador Program to support grassroots contributors creating local content, events, and educational initiatives.
  • Improve the Live Pioneers App
    Enhance the app for better UX, real-time updates, delegation insights, and educational tools tailored to community needs.
  • Reward Participation
    Distribute exclusive swag and organize community giveaways to recognize contributions and boost visibility at events and online.

5 - Workstreams and Success Metrics

This chapter outlines the six core workstreams that define the Live Pioneers initiative, along with their expected outcomes and how we’ll measure success. Each focus area is designed to enhance Livepeer’s visibility, strengthen its global community, and ensure contributors and users are supported throughout their journey.

5.1 - Community Management & Real-Time Moderation

Scope of Work: Daily support across Telegram and Discord through:

  • Answering user questions
  • Sharing updates and guiding discussions
  • Relaying protocol information
  • Onboarding newcomers and filtering misinformation

Success Metrics:

  • 3+ active moderators available daily
  • <1 hour average response time
  • Monthly moderation reports
  • Growth in guided onboarding interactions

5.2 - Localization & Multilingual Communication

Scope of Work:

  • Translate blog posts, announcements, governance recaps, and technical threads
  • Publish content in 8+ languages
  • Coordinate with native speakers for contextual accuracy

Success Metrics:

  • 8+ languages supported
  • 6+ major announcements translated per month
  • Growth in localized Telegram groups
  • Engagement (likes, shares, comments) on non-English content

5.3 - Ecosystem Updates & Educational Content

Scope of Work:

Weekly ecosystem recaps, protocol summaries, governance updates, and technical content delivered via blog, X, and Telegram.

Success Metrics:

  • 3+ long-form content pieces/month
  • Bi-weekly community updates
  • Growth in blog readership
  • Engagement across channels (impressions, shares, comments)

5.4 - International Ambassador Program

Scope of Work:

Launch and manage a volunteer-led regional program to support local content, events, and educational campaigns. Includes onboarding, resource support, and recognition for contributors. Please note, the program will be incentive-driven rather than salaried, ensuring sustainability and autonomy while aligning with the values of community ownership. We have detailed this initiative in the following Google Doc, specifying the criteria, strategies, and other relevant aspects.

Success Metrics:

  • 12 active contributors engaged, distributed regionally as follows: NA (2), LATAM (2), Europe (2), APAC (4), and Middle East & Africa (2) — ensuring global representation and localized engagement.
  • Number of regional campaigns and spaces hosted
  • Ambassador-led content reach
  • Contributor retention over time

5.5 - Live Pioneers App Enhancements

Scope of Work:

Create a comprehensive community hub that serves a go to information source for Livepeer participants, combining real-time news, enhanced market and ecosystem tracking capabilities, and interactive educational resources to improve user engagement and network participation.

Success Metrics:

  • App usage and retention metrics (monthly active users, session frequency)
  • Community engagement metrics (news article views, shares, community spotlight interactions)
  • Educational content effectiveness (flashcard completion rates, user progression through learning modules)
  • Feedback and feature requests gathered via in-app surveys
  • Reduction in support-related questions thanks to improved UI/UX
  • Ensure the app is fully mobile

5.6 - Community Incentives & Swag Distribution

Scope of Work:

Design and distribute branded swag and incentives through online and event-based campaigns.

Success Metrics:

  • Volume of swag distributed
  • Participation in giveaways
  • Visual presence at events
  • Community sentiment around rewards

6 - Budget Breakdown

The following budget outlines the projected costs to operate and scale the Live Pioneers initiative over a 12-month period, based on an assumed average LPT token price of $4.5.

7 - Community Reporting and Transparency

Transparency and accountability are at the heart of the Live Pioneers initiative. To keep the community and stakeholders informed, we’ll maintain a clear and consistent reporting framework throughout the 12-month period (within the Livepeer Public Forum).

  • Monthly Recap Posts: We will summarize key activities, milestones, content translations, app updates, and moderation metrics, serving as progress checkpoints and ensuring community visibility.

  • Ambassador Program Budget Transparency: With a public Google Sheet will provide transparent tracking of monthly Ambassador Program rewards, ensuring visibility into contributor participation and regional support efforts.

  • Proposal Performance Reflection (Month 12): At the end of the funding cycle, we will publish a final comprehensive report detailing the overall impact achieved across all focus areas, lessons learned, opportunities for improvement, and recommendations for next steps or potential continuation.

8 - Conclusion

This proposal seeks 12 more months of funding for Live Pioneers, a key community-driven layer in the Livepeer ecosystem. It emphasizes Live Pioneers’ role in bridging tech and user engagement through real-time updates, multilingual content, and transparency tools. The renewed initiative will:

  • Maintain real-time communication with the community
  • Scale engagement via the Ambassador volunteer program
  • Develop tools for education and visibility
  • Recognize and reward grassroots participation

This proposal aims to make Livepeer more inclusive, transparent, and connected, supporting the protocol’s growth into real-time AI video and a global user base.

I believe that two waves of Livepeer Pioneers have provided sufficient evidence that the initiative has not succeeded in meaningfully increasing the number of delegators. I also don’t anticipate that a third wave will change this outcome.

Requesting 27,000 LPT based on a $4.50 price point—which does not reflect the average over the past month—is, in my view, unreasonable.

For these reasons, I will not be supporting another wave. Thank you for your efforts and contributions thus far.

Thank you very much for taking the time to share your perspective, we truly appreciate the feedback.

While it is true that we were not able to directly increase the number of delegators as much as we would have liked, we did make every effort to guide and promote delegation across the ecosystem through various channels. At the same time, we focused heavily on delivering tangible value to the community, launching the Live Pioneers App, providing persistent updates, supporting the ecosystem with multilingual documentation across 8 languages, and maintaining consistent community presence.

For this new round, we have carefully listened to the community’s feedback and will be addressing these concerns around marketing and visibility. Our goal is to launch a new Ambassadors Program designed to maximize the reach and impact of Livepeer, helping strengthen the ecosystem’s visibility and improve outcomes in areas like delegation.

As for the price point… after going through two full grant cycles, we intentionally chose to budget around $4.50 per LPT. The reasoning is based on learnings from past rounds: by requesting a single grant that can cover the entire year, we aim to avoid having to submit multiple proposals later in the year if the market fluctuates. This approach gives us stability to plan activities and avoids fragmenting the work due to unexpected price volatility.

Again, we value your honest feedback and thank you for your support of the first two waves. We remain committed to improving and learning, and we hope this third round can deliver even stronger results for the ecosystem.

I’ve come to feel that Livepioneers was favored and supported and given the green light possibly by Inc as well for a 2nd wave after a numeric-targets-wise unsuccesful first wave was not because they had achieved the goals, or that there was hope but because they were “the Graph” people and so it provided a nice look for Livepeer among crypto-native communities as Graph had a significant amount of network and a larger amount of familiarity among crypto people etc. This was what I felt. Saying “Graph people has an Spe with Livepeer” and this association was worth whatever number of Lpts every 3 months.

I was okay with this. Sometimes how it looks is good enough. It’s kinda like they are lending their name and its level of recognition to Livepeer in exchange for some Lpt.

Thanks @obodur for sharing your thoughts, but I have to admit I’m struggling to understand the constructive intent behind this comment. It reads more like a personal vent than actionable feedback.

If there’s a specific suggestion for how the proposal could be improved, or if there are concerns about outcomes or structure, I’d appreciate seeing them laid out more clearly. Otherwise, general feelings about perceived favoritism or assumptions about intent don’t really help move the conversation forward or support decision-making.

Also, just to clarify: my current role in Live Pioneers is limited. @Ghostym is the team lead now, and the team itself includes contributors with broad experience across Web3 and not just The Graph, but Binance Angels, Ronin, Arweave, and other ecosystems. That kind of diversity is exactly what many cross-protocol communities aim for.

If there are concrete ideas for improvement, we’re always open to hearing them.

I support this proposal because, even if the first two waves didn’t significantly increase the number of delegators, the platform deserves credit for existing and functioning with a simple user interface. Perhaps a larger share of the grant should go toward lobbying and strategic partnerships to grow the user base.

We are also currently adjusting a few things in the proposal based on community feedback. We are listening carefully and want to do an even better job this round. Strengthening the focus on ecosystem growth, visibility, and with new ways to help reach broader audiences and potential participants for the ecosystem. We will be sharing more details soon.

Hi @LivePioneers , awesome to see the next proposal come through! I think the energy and commitment that has been shown by the Live Pioneers team is exemplary to the whole ecosystem.

My primary feedback is on one key thing addressed by Advisory Boards that will have a big impact on present and future projects across the ecosystem: strategic direction and alignment.


Exec Summary
The future of the network relies on rock-solid strategy and alignment across all projects to bring Livepeer to its full potential. @b3nnn has just put this forward in his latest forum post: Some thoughts on SPE’s & contributing to Livepeer.

Rather than moving forward with this proposal prematurely, I would wait an additional month for further alignment of the Growth and Governance Advisory Boards to ensure that there is a clear, long-term strategic direction for the Live Pioneers SPE and clearly defined ownership vis-a-vis Livepeer Inc, other SPEs and the LF.


Detailed Feedback
I want to bring more visibility to the following points which should be aligned on before moving forward:

5.3 - Ecosystem Updates & Educational Content

I fully support the creation of new content. However, Livepeer Inc owns the blog and should be creating this content — for now. I know for a fact that @roastedkeyboard is in the process of revamping the content machine, and I would invite you to reach out to her to ensure high quality content gets showcased through core channels.

Rather than having an additional platform which drives traffic away from livepeer.org to the livepioneers.app, would it not make more sense to ensure that we create high-quality and well-distributed content that supports the whole ecosystem? Or at least to ensure that all content pieces are amplified and coordinated with other releases.

5.4 - International Ambassador Program

In theory I am fully behind a program which internationalises Livepeer to every corner of the globe! In practice, these ambassador programs - Solana Superteam, Filecoin Orbit, etc - are costly and often very ineffective. They have high coordination costs and lack strategic direction.

I am still not clear what the real value that an “ambassador” drives if not integrated into a carefully coordinated GTM strategy. My guess would be Talent (new developers, founders, core contributors). If so then it should be more broadly aligned with the recommendations of the Growth Advisory Board.

5.5 - Live Pioneers App Enhancements

While I support new ecosystem-centric applications appearing in the ecosystem, there is still a huge amount of work which needs to be done on Ecosystem Data and the Livepeer Explorer.

Before we drive traffic away from our core ecosystem asset (Explorer), I would suggest we get the Livepeer project house in order. This is something that @Rick Staa and the LF are currently working on and could use further input

5.6 - Community Incentives & Swag Distribution

I love to see that you’re thinking about community incentives as we definitely need more! I just know that low budgets create sub-par swag (plus other incentives!). Livepeer Inc has a huge amount of design input that should be aligned from the project marketing team. I know that En will also be glad to get some more help.

I whole-heartedly support Live Pioneers working alongside En and the LF contributing to some core aspects community management, localization and moderation. I think there is a huge amount of value that could be provided.

But without proper alignment and ownership with adjacent SPEs, Livepeer Inc and the Livepeer Foundation, this proposal risks of overlapping numerous areas and hence owning and being accountable for very little.

My primary suggestion is therefore this group seeks active engagement with the Growth & Governance Advisory Boards to really ensure that their is clear ownership and strategic guidance inline with the long-term roadmap and short-term priorities.

Hello Live Pioneers team! En here, Head of Community at Inc :green_heart:

I think there is a lot of good stuff here. I have been wanting to create a metric-driven ambassador program that proves out its value. As @honestly_rich highlighted, we need to be very thoughtful about how much we spend vs. the outcomes we are getting for that spend.

I think there needs to be more thought put into how these objections are going to be coordinated with myself - at Inc. - and Livepeer Foundation. It is important to focus our efforts on the existing Livepeer Telegram group. I have been building towards this space being community-run with a more “degen” and less technical vibe than our Discord home base. I think combining efforts between Livepeer Foundation, Community at Inc, Growth at Inc, and your team would create immense value within our ecosystem. There is a lot we can do together!

On the delivery side of things - I have felt that Live Pioneers has lacked in delivery over the last year I have worked at Livepeer. I wanted to see more consistent execution and I worry that this trend will continue. I see that @pdiomede is going to take a less strong role and @Ghostym is stepping up to lead. (Apologies, I am not sure how long you have been in the community @Ghostym.) I think with this change, it makes sense to do a smaller trial to give the community consistent data by which to fairly judge the renewed initiative.

I have reached out to @Ghostym on Telegram to set up a call to discuss my thoughts further and get a sense of your approach to community and ecosystem growth.

To @honestly_rich point - It may be best to do a smaller scope trial and/or wait until we have the recommendations from the Growth AB. The treasury is permissionless, so you are within your right to push onchain, but I would recommend connecting with the various stakeholders here.

Hey everyone, just sharing my two cents:

From what I’ve seen, the total combined LPT request across the three proposals exceeds $500K. That’s a significant amount—equivalent to a small seed round—and in my view, it’s not justified by the deliverables provided.

The initiative has good intentions, but the Telegram and X accounts are largely inactive, and the Pioneers app didn’t seem necessary or impactful.

This is a clear no for me. As a community, we need to take the scale of these funding requests seriously and ensure we’re allocating resources with intention and accountability.

That said, I do believe Alvin deserves recognition—he’s been consistently moderating the Livepeer Discord and Telegram channels for years, and that contribution shouldn’t go unnoticed.

We truly appreciate the recognition of the work and dedication our team has poured into Live Pioneers so far, and we completely agree that stronger alignment with the overall strategic direction of the network is essential as we move forward.

We recognize the importance of ensuring that any new SPE proposal is aligned with the long-term goals and governance structure of Livepeer. While we’ve put in significant groundwork to shape this third wave proposal based on community input and past learning, we’re also more than willing to open a dialogue with the Governance Advisory Board to refine ownership, scope, and integration before proceeding to a formal vote.

If it takes an additional few weeks to make this more robust and aligned, we’re on board.

This is an important point, and we absolutely agree that alignment and amplification should be prioritized over fragmentation.

Our original motivation for creating and publishing on the Live Pioneers blog stemmed from a visible gap in consistent community-facing updates at the time, especially for non-English speakers. We wanted to keep the ecosystem informed and supported in as many languages and formats as possible, while also experimenting with educational formats that resonate more directly with delegators and orchestrators.

That said, we don’t see content ownership as a competition, quite the opposite. We would love to collaborate more closely with the Inc team to enhance this.

You bring up a very valid concern about the effectiveness of ambassador programs. What we’re proposing is a lightweight, contribution-based initiative, not a heavily coordinated global operation (but we have this in our scope for future). We envision this as a performance-based model focused on rewarding content creators, translators, and community helpers who are already involved and simply need coordination and visibility.

We fully agree that the Explorer is a vital and central asset for the Livepeer ecosystem, and we appreciate the important work that Livepeer Foundation are leading to improve it. Our goal with the Live Pioneers App has never been to replace or compete with the Explorer, but rather to complement it with a community-first interface focused on usability, communication, and engagement.

The app emerged as a response to needs we observed in the community (and also thoughts of the team, based on the need from a delegator perspective). Much like how the Graphtronauts App coexists with The Graph’s official Explorer by providing a unique experience tailored for delegators, we believe Livepeer benefits from a similar dual-track approach.

In fact, we see the Live Pioneers App as a sandbox for experimentation and the community voice, a place where we can build fast, iterate on feedback, and deliver features that can later inspire or integrate into core tools.

To clarify, our intention is not to produce swag at scale, but rather to maintain a modest and well-targeted inventory for highly engaged contributors, select community events, and special campaigns. This includes things like monthly giveaways for active participants, content creators, special events and community advocates, not mass distribution.

We’ve seen firsthand how rewards and branded gear can serve as powerful touchpoints: they foster identity, build loyalty, and spark conversations about an specific ecosystem in new spaces. Used sparingly and intentionally, they help extend the protocol’s visibility far beyond its existing circles.

On alignment, we truly appreciate the reminder. We’re fully committed to working closely with En and the Livepeer Foundation to ensure visual coherence and purpose-driven initiatives, both in incentives and broader community efforts.

We’re aligned with the overall sentiment and agree that greater coordination across Livepeer stakeholders and the Live Pioneers team would unlock tremendous value for the ecosystem. The idea of consolidating community efforts through the existing Telegram group (Livepeer) also resonates strongly with us, we recognize its momentum and are eager to contribute to shaping it into a vibrant, community-led space with a more casual, welcoming tone.

Regarding the Ambassador Program, we completely agree on the importance of metric-driven structure and measurable impact. We never envisioned an inflated or vague initiative. On the contrary, the focus is on creating a lightweight, well-managed program with clear KPIs, activity-based compensation, and recurring performance reviews.

We’re very glad that En reached out, we’re looking forward to the call later today to share more details, discuss any concerns, and explore how we can align more closely around strategy, community energy, and shared goals.

Thanks for sharing your thoughts, Pablov, we appreciate your honesty and concern regarding the scale of the request.

We want to clarify a key point regarding the budget figures you mentioned. Our three grant waves were submitted under very different market conditions:

  • Wave 1 (May 29, 2024): 1,000 LPT at an average of $21 = $21000 USD
  • Wave 2 (August 30, 2024): 6,480 LPT at an average of $12.5 = $81000 USD
  • Wave 3 (current proposal): 27,000 LPT at an average of $4.5 = $121500 USD

That brings the total requested value to approximately $223560 USD, not $500000 as stated.

We understand how the LPT amount may look significant on paper, but we’ve always calculated our proposals based on conservative average market prices at the time of submission. We also chose to request a single, one-year grant this time to avoid the need for multiple proposals within a short timeframe, while also mitigating volatility and risk of underfunding due to price changes.

That said, we are actively reviewing community feedback and are in the process of rebalancing our budget to better reflect current expectations and strategic alignment. We’ll be sharing those adjustments shortly.

Lastly, we absolutely agree with your shoutout to Alvin, his long-term dedication and presence have been invaluable, and his involvement in this third wave is one of the many reasons we’re confident in the team’s ability to improve and deliver more impact.

First of all, I’m not sure how you’re arriving at a 4.5 average—but even setting that aside, we’re talking about $220K. For what exactly?

Just taking a quick look at the current state of the project:

  • Medium: You’ve published 4 blog posts in all of 2025.
  • Telegram: The group has 112 members, with most channels seeing one message every few days.
  • X (Twitter): 250 followers, with posts averaging around 200 views.
  • The App: Why isn’t this open source? And why build it in the first place? We’re already struggling to keep the community engaged on Discord—why would they engage with a new, standalone app?

Not trying to be harsh, but claiming you’re following conservative average market prices is mind-blowing. What market are you comparing this to?

I’m actually supportive of the initiative—but the only path forward I see is for the team to really put in the work and deliver meaningful impact for Livepeer. If that happens, I believe the community would be more than happy to retroactively fund it.

I fully understand the sentiment here @pablov. I think we need stronger and more consistent deliverables from Live Pioneers. If they can prove this out in a short trial period since their leadership has changed, it will be a massive labor win for the ecosystem. We need more folks helping with community building; I am only one person.

The more productive hands we have pushing at top of funnel (ToF), the better. The more decentralized community efforts, the better. To your point, this needs to come with actual productivity. I will be connecting with @Ghostym today and seeing if we can align on a revised version that looks at this not as an extension of the old, but a fresh start! We need to see the cadences Live Pioneers will commit to, which is more than the vaguer goals outlined above. This will keep us all honest. Within SPEs we need more concretes, so the voting body can better assess second - or third - chances.

I fully agree—treasury-funded initiatives are often 3–10x overpriced. At this point, I don’t see a strong rationale for continuing to fund this particular effort. Two waves totaling $100K should have been more than sufficient. What exactly are we funding beyond that? A third funding request for $150K feels entirely unjustified.

Frankly, $20K would be a reasonable total for all of these efforts. In the age of AI, translation is a task that takes 30 minutes to an hour, max. We should not be allocating treasury funds to closed-source projects.
